Activate the Yeast
In a large bowl, combine the warm milk, 1 tablespoon of the granulated sugar, and active dry yeast. Stir gently and let it sit for 5 minutes until foamy, indicating the yeast is active.

Prepare the Dough
Add the remaining granulated sugar, melted butter, eggs, salt, and 1 teaspoon vanilla extract to the yeast mixture. Gradually add 3.5 cups of all-purpose flour, mixing with a wooden spoon or stand mixer until a shaggy dough forms.

Knead and First Rise
Turn the dough out onto a lightly floured surface and knead for 10 minutes until smooth and elastic. Place the dough in a lightly oiled bowl, cover with plastic wrap, and let it rise in a warm place for 1 to 1.5 hours, or until doubled in size.

Make the Topping
While the dough rises, prepare the concha topping. In a medium bowl, cream together the vegetable shortening and powdered sugar until light and fluffy. Mix in 1 cup of all-purpose flour and 1/2 teaspoon vanilla extract until a soft dough forms. Divide the topping into 12-16 equal portions. For chocolate conchas, knead cocoa powder into a portion of the topping.

Shape the Conchas
Once the dough has doubled, gently punch it down and divide it into 12-16 equal pieces. Roll each piece into a smooth ball. Flatten each dough ball slightly and place on a parchment-lined baking sheet, leaving space between them. Flatten each topping portion into a thin disk and gently press one onto the top of each dough ball. Use a concha cutter or a knife to carefully score a shell-like pattern onto the topping, without cutting into the dough.

Second Rise and Bake
Cover the shaped conchas loosely with plastic wrap and let them rise again for 30-45 minutes in a warm place, or until visibly puffy. Preheat your oven to 350F (175C). Bake the conchas for 15 minutes, or until lightly golden brown on the bottom and the topping is set.

Cool and Serve
Transfer the baked conchas to a wire rack to cool completely. Enjoy these warm or at room temperature, perhaps with a cup of coffee or traditional Mexican hot chocolate for a delightful treat.
